Monday, how it works.

Fifteen minutes for your company with the core team, then you leave. Your numbers are in before the meeting. The meeting is for the why, the plan for the week, and whatever is blocking you.

When: your block

Join two minutes early, camera on, muted. Be in the room at your minute zero, not your minute one.

The core team is in every block. Tony, Michael, Bruno, Sara and Sebastián stay the whole time. Everyone else joins their block and leaves. Same day, same time, every week: it does not move for one person's calendar, a holiday, or a trip.

Before Monday: your Friday checklist

Everything in by Friday, 5:00 PM ET. Tick them off as you go; this page remembers.

No number in, no seat. Tony's rule since September 8. If your numbers are not in by Friday 5 PM, your block runs without you. There is no reminder. The deadline is the reminder.

Your fifteen minutes

Nobody reads a number aloud and nobody narrates their week. Both are already on the screen.

0–3MIN

Numbers

Sara names who is off track. You say, per number, on track or off track. Off track gets one sentence: what moved, what changes this week.

3–9MIN

Your week, on screen

First how it looked last week: what got done, what did not. Then how it looks this week. The core asks about what did not happen and what changed. If nobody asks, nothing is said.

9–14MIN

Blockers and asks

What you need, from whom, by when. Every ask leaves with an owner and a date, or with a clear no.

14–15MIN

Recap

Sara reads back decisions, owners, dates. Block closed. The next block enters on the clock.

"If everything is green, your block is over in five minutes. That is the format working."

Eight rules

On track or off track, not a story.The story is for a 1:1.
If it is not on the screen, it is not this week's work.Something new comes up in the room? Sara writes it on the board with a name and a date, and it replaces one of your three. Which one does it replace?
Two minutes, then parked.Problem solving and strategy go to a 1:1, the executive block, or the monthly. Sara parks it with a name and a date.
Red gets a question and an owner, not a verdict.Off track is information. What we do about it is the meeting.
"I don't know yet" is a complete answer, once.With a date and what you are checking. Never invent a cause for a red number. Said twice about the same number, it is not an answer.
Priorities change in one place: the board.In writing, with the date and who asked. Not over the weekend, on any channel. Same rule for everyone, Tony included.
Tony speaks last.The owner says their number and their plan first.
Done or not done.Last Monday's asks are reviewed as done or not done. Done needs nothing. Not done needs one sentence.

What each unit brings

The leader of each unit makes sure that their information and every team member's is in by Friday 5 PM. Numbers come from the One Page of September 10. If yours changed since, it changed on the page, with a date and a name.
