How we communicate

One place for team messages. One line for what cannot wait. Everything else has a home. This is the rule we agreed on September 16, written down so nobody has to remember it.

Async by default

Write it before you schedule it. Nobody has to be online at the same time for work to move.

Everything documented, in one place

What is written becomes the company's memory, not one person's. And AI can work from it: summaries, priorities, drafts.

So work is easier

Fewer interruptions, fewer meetings, fewer "did you see my message".

01Setup, five things by Friday September 18

Google Chat on phone and computer. Notifications on.
Join every space that is yours. Missing one: message Sara.
Signal installed, in the group Cho Team, one direct message sent to each person you might need urgently.
Internal WhatsApp groups moved to Chat.
Calendar up to date, so your Chat status is true.
Stuck? Message Sebastián directly, before Thursday September 17, end of day.

02The channels

Google Chat

Everything internal: questions, updates, files, debriefs, decisions between colleagues. The default.

Signal

Urgent only. A message means I am blocked until you answer. A call means stop what you are doing.

People outside the company. Internally only when an outside party has to be on the thread.

Reporting and projects. On the calendar, with an agenda. You arrive prepared.

Only when ideas need ping-pong and async would be slower.

Spaces are named Company · Topic. Each company has General, Finance and Marketing. Plus two for everyone.

Each company's Finance space is that company's budget only. ChoZen accounts are external to our Workspace: Sara adds you by name.

Four rules MANDATORY

  1. @mention the person you expect an answer from. No mention, no reply expected.
  2. Direct message for one to one. Space for what others need to see.
  3. Files are Drive links, never attachments.
  4. Internal groups live here. Not in WhatsApp.

Good practices

  • One message with the full ask: what, by when, what you already have.
  • Gmail → three dots → Share in chat when an email needs the team.
  • Your status is your calendar. "In a meeting" means wait.
  • Notifications: All on your company's General and on Announcements, For you everywhere else. Set a Do Not Disturb schedule.
  • Ask Gemini first: "what is pending for me this week".
  • A space silent for 30 days gets archived.

04Signal, the bat phone

What it means

  • Message: reply as soon as you see it, even if the answer is a time.
  • Call: you pick up, wherever you are.
  • Emergencies do not know weekdays from weekends. A Signal message at midnight says "this cannot wait until morning". Make sure it is true.

Before you use it

  • The test. Important enough to interrupt what they are doing? Text. Urgent enough to stop them mid-sentence with a client? Call. Neither? Chat.
  • In doubt, Chat, with the time you need it by.
  • Never move a conversation to Signal. Send the pointer: "waiting on your reply in Chat, Phoenix JAX · Finance".

Working hoursMost results come from what happens inside them. Some do not: an event, a webinar, Tony on a podcast. Each of us knows when others will need us, and when we will need them. Be reachable then.
Silence is not an answerIf you cannot do it, say when you can. If you cannot answer, say who can.
